How I run my ecom business with AI
This is not a list of 47 tools you should sign up for. This is the actual setup I use every day to run The Cold Life. No fluff. No theory.

The Setup
01One Tool Runs Everything
I use Claude Code as the command center for my whole business. It runs on my laptop, reads and writes my files, and talks directly to my business tools. Shopify, QuickBooks, Meta, Klaviyo, Gmail, Slack. One place.
So instead of exporting CSVs and pasting them into ChatGPT, it is: "Pull last 30 days of Shopify orders and tell me my top SKU by margin." One sentence. Done in under a minute.
The connection layer is called MCP. Think USB ports for your AI: plug a tool in once and the AI can read it, write to it, and act on it. My current setup:

Every one was a quick install, no code. And every Google tool runs multiple accounts. Personal Gmail, company Gmail, multiple Drives. The AI knows which account to use for what.
02Teach It Who You Are
This is the part most people skip and then wonder why their AI sounds generic. Three files changed everything for me:
- A voice card. Built from years of my real messages. It knows I never use em dashes, my median message is 6 words, and my outreach opener is "This is Kyle Ponton, CEO of The Cold Life." Drafts sound like me, not a chatbot.
- A memory folder. Facts that persist across every conversation: who my team is, which SKUs are big-ticket, which data sources not to trust.
- A project index. One master file listing every active project and where its files live. I say "load the partner program" and we are working in 10 seconds. No re-explaining, ever.
The same AI everyone has access to performs 10x better when you give it your context. That is the whole secret.
The 7AM CEO Report
This is the crown jewel of my whole setup. Every morning at 7am, while I am still asleep, AI builds me a full CEO brief and delivers it before I sit down. I did not hire an analyst. I described what I wanted to see, once.
Here is what lands in front of me every single morning:

The morning brief: yesterday's read, overnight alerts, and my 3 priorities for today. Sample data, numbers are illustrative.
Notice what it is doing. It does not just dump numbers. It reads yesterday, catches an overnight feed alert I would have missed, and hands me three prioritized decisions with time estimates. It even tells me what to delegate and to whom.

The numbers section: sales, live API ad spend, CAC vs baseline, and blended ROAS across three windows. Sample data, numbers are illustrative.
Every number is exact. Ad spend comes off the Meta and Google APIs live, classified by product line. Revenue is order-level from Shopify. CAC is checked against my 90-day baseline daily, so drift gets caught in days, not at month end. The full version also tracks my bank position, runway, and returns.
What this replaced: a bookkeeper question here, an analyst request there, an hour of tab-hopping every morning, and the low-grade anxiety of not knowing my numbers between month-end closes. Now I am the most informed person in every conversation about my own business, and I have not opened a dashboard in months.

Department By Department
01Customer Service
Support runs on Lasio.ai. Full transparency: Lasio is my company. I built it because I lived this problem. It is an AI agent platform built for ecommerce, and it is the front line at The Cold Life:
- Lasio agents handle routine tickets directly. Order status, shipping, product questions. The agent pulls the real order from the store, so it answers with real information, not a canned macro.
- Refunds, replacements, and upset customers get escalated to a human with full context already attached.
- My own inbox gets the same treatment: triaged into needs-me, FYI, and noise, with replies drafted in my voice.

02Marketing and Ads
- Real Meta spend pulls from the API at 6am daily, including ad credits. Estimates lie. APIs do not.
- Every campaign is classified by product line and matched against order-level Shopify data, so I know exact ROAS and CAC per line, not a blended number that hides the truth.
- Creative reviews on demand: "which creatives had the highest ROAS in 14 days and what do they have in common."
03Sales and Outreach
Lasio agents work every new customer. Every new customer and subscriber gets tailored outreach based on what they bought and where they are in the journey. A new subscriber gets a different message than a one-time buyer. When they reply, the agent handles it, and anything that smells like a bigger opportunity routes to a human. The follow-up you always meant to do, done every time.
Claude Code runs my outbound. When I launched a partner program, AI researched 19 target companies, wrote 19 individual emails referencing each company's actual business in my voice, and sent them from my real inbox in one afternoon. Zero bounces. First deal signed within days. No SDR.
04Inventory and Operations
Shopify's inventory counts burned me one too many times. Now a manual tracker for big-ticket SKUs lives in a file, the AI reads it first, counts orders since the last cutoff, and gives me a real number. When stock runs low, it flags me before I oversell, not after.
05Contracts and the Back Office
Nobody talks about this one, and it has saved me real money. I drop any agreement in and ask the AI to flag term length, cancellation rights, minimums, auto-renewals, and anything one-sided. It once found a 60-day cancellation right buried in a 36-month contract. That single find changed a major vendor negotiation.
It also first-drafts vendor letters and agreements for my attorney to finalize, and handles the document cleanup that used to pile up. My attorney still reviews everything before signing. AI is the first pass, not the last word.
06Content and Social
The AI knows my voice, so captions, hooks, and scripts come out sounding like me. One podcast transcript becomes 5 standalone posts. One long-form video becomes a thread, a carousel, an email, and a Reels script.
07Building Actual Software
I do not code. But in the last month, AI built and deployed for me: a full CRM with automated lead routing my sales guy uses daily, an interactive US territory map, and a live business dashboard. No dev agency. No $30k quote. No three-month timeline. I described what I wanted, reviewed it, and it went live.

My Mornings Run Themselves

Between sessions, three small files keep it all sane: a primer with where I left off yesterday, the project index, and a context file per brand so I can say "I am working on Cold Life today" and switch completely in one sentence.

Where AI is a 10x
- Drafting anything. Emails, captions, scripts, contracts, letters. 5 to 10x faster.
- Reading data. Replaces an analyst for 80% of questions.
- Outbound sales. A full campaign that landed a signed deal in under a week.
- Customer engagement at scale. Every new customer gets a tailored follow-up. Every time.
- Internal tools. A working CRM without hiring a developer.
- Contract review. Found me a way out of a 36-month commitment.
- Repurposing content. One asset becomes ten in minutes.
Where I am still the human
- Money moves. AI never sends money or executes transactions. Ever.
- Signing anything. AI reviews. My attorney and I sign.
- Big customer recovery. Relationship on the line = human conversation.
- Sales calls. AI fills the pipeline. I close.
- Strategy and taste. What to build next. Who we are becoming.
- Physical reality. AI is on a laptop, not in your warehouse.
- People decisions. It cannot tell you who to trust.
AI is either noise or signal. Knowing the difference is the separator.

Write your first context file. One paragraph: brand, what you sell, who buys it, your tone.
