I have not opened a dashboard in months

By Kyle Ponton · sent to the list 2026-08-07

Most founders start the day the same way. Open Shopify. Open Meta. Open the bank. Open QuickBooks. Twenty minutes later you are holding four numbers in your head and you still do not know what to do with them.

I stopped doing that. Now the numbers come to me.

Every morning at 7am, before I am even awake, a full CEO brief lands in my Slack. Here is what is actually in it.

  1. Yesterday's read. Not a data dump. Two sentences telling me what actually happened and whether it was a good day or a bad one.
  2. Overnight alerts. One morning it caught a Google Merchant Center feed drop at 12:10am. Products were falling out of my Shopping feed while I was asleep and I was still paying for clicks. Without the report I find that a week later, after the damage.
  3. My 3 priorities for the day. Ranked. Each one with a time estimate and who to hand it to.
  4. The numbers. Sales, ad spend, CAC against my 90 day baseline, subscription revenue, and blended ROAS across yesterday, last 7 days, and month to date.

Number 3 is the part that changed my mornings. Most reporting gives you data and leaves the thinking to you. This one reads the business and tells me what to decide today.

Now here is the piece most people get wrong, so pay attention to this part.

At 6am a script pulls my actual Meta spend straight from the API. Not the estimate sitting in the dashboard. The real number, including what hit ad credits. Then every campaign gets classified by which product it sells, and that gets matched against order level data from Shopify.

So I know my exact CAC per product line. Not one blended number that hides which product is quietly bleeding money.

That distinction is worth real dollars. A blended CAC can look fine while one product is underwater and another is carrying the whole business.

Here is the takeaway you can copy this week.

Pick one number you check manually every morning. Just one. Set it up to be delivered to you instead of you going to get it. Once that works, add the second.

I did not build this in one shot. It started as a single number in a Slack message, and it grew every time I caught myself opening a dashboard out of habit.

Want this installed in your business?

Every lesson comes from a system I run on my own companies. I build the same setups for a small number of founders, 1-on-1.
